it myself once. There was a steel rod going straight up the middle of the horn,
like 3/8" square if I remember, had to saw through with a hacksaw. After that it
was just an issue of refinishing the bare spot.

My dad had a very comfortable old saddle that fit his horse well and
he had the same issue. He took it to a saddle maker, who sawed off
the horn and put a nice leather patch over the spot where the horn had
been. Cheap fix, and it worked just fine. (He still has that old
saddle, even though he hasn't been able to ride for a few years now--he's
88...)
