You can dip those leathers in a bucket of water and get them really soaked, then put the saddle on a rack, turn the stirrups the direction they need to go and put a broom or ax handle through them to keep them in that position and let them dry and they'll never leave it again. Problem is, it only works for that slot, if you try to shorten them or lengthen them it's a pain. We have done that though when we had to go to a ride a day or so after getting new ones. Have also just painted the leathers with oil with a paint brush till it's literally standing on there, then kept reapplying it. Neatsfoot oil is fine so long as there's no stitching to rot. Either way, *always* turn the stirrups and put a broom or whatever through them when you're not riding it and they'll train much faster. The reason your back's hurting is that the stirrups are too far forward so you're constantly trying to get over them. No good suggestion for moving them back. If you're stuck with western a barrel saddle has shorter skirts, & free swinging stirrups which might be a little improvement. When I was starting out I had a jumping saddle and 3 western saddles in my tack room. Ended up selling all 4 and buying an OF and never looked back.
